Key elements

Challenge: Modernize the information system and flow management to support the expansion of Luxel's activities and align with its growth objectives.

Solution delivered: Information system audit, solution benchmarking and design of a multi-year IT Master Plan.

Results: Information system mapping and assessment, definition of the target architecture through requirements identification, and establishment of an IT Master Plan for process digitalization.

Next steps: Implement the recommendations and achieve overall data harmonization.

Context and challenges

Luxel, an EDF subsidiary specializing in the installation of solar farms, set itself a major strategic objective: to become the leader in the French photovoltaic market with a 30% market share by 2035. To support this growth ambition, the company needed to transform its digital infrastructure.

The technical challenge was the complete digitalization of business processes, including project management, planning and the optimization of approval workflows. Tasked with structuring this transformation, Codéin organized the engagement around several technical and organizational objectives:

  • Management and business intelligence: Establish reporting for construction assets and operations using KPIs to monitor the progress of work packages.
  • Flow reliability: Centralize and standardize data entry to ensure reliable high-level visibility of forecasts.
  • Interoperability: Interconnect tools, particularly to feed data into MS Project and reuse forecasts for overall management.
  • Moving away from Excel: Replace office spreadsheet files with robust solutions capable of handling growing data volumes.

Project timeline

The engagement was structured around three key stages:

  • Data assessment and structuring: Conduct a complete inventory and audit of the information system. This phase included a technology benchmark, data mapping using a CDM (Conceptual Data Model), and identification of duplicates or inconsistencies in existing flows.
  • Strategic scoping: Build a technical IT Master Plan including a multi-year roadmap for the digitalization of business processes, with high-level cost estimates for each tool and module assessed.
  • Business intelligence engineering: Identify critical KPIs, design an operational dashboard prototype and estimate the development work required to produce the reports.

Results and next steps

The engagement delivered the essential foundations required to support Luxel's growth:

  • Information system assessment: Comprehensive, including solution benchmarking and validation of the target architecture.
  • Transformation plan: An IT Master Plan serving as a roadmap for business digitalization over several years, including the implementation of a business application for the administrative management of construction projects.
  • Management support: Creation of an operational reporting prototype for project monitoring.
  • Data quality: Initial harmonization framework defined to improve the reliability and visibility of strategic information.

Together, these deliverables provide Luxel with a clear vision for the evolution of its information system, ensuring alignment between data organization and the company's development objectives. This scoping phase secures the digital transformation through a new data architecture and a multi-year plan.

Best practices

  • Establish an IT Master Plan by defining a prioritized list of actions that aligns technology investments with growth objectives.
  • Define a target architecture vision to ensure overall consistency and avoid technological lock-ins.

Points of caution

  • Information system considerations must be integrated from the very beginning of a project, within initial planning and continuously throughout all subsequent stages.
  • Avoid shadow IT, such as Excel-based initiatives that become permanent, creating data inconsistencies and technical debt.
